Over 2000 installations in 51 countries We have shared the pleasure, pain and the glories of our customers Building a Successful Telemedicine Program : Building a Successful Telemedicine Program Ten points that successful programs appear to have in common Some may sound simple but are often overlooked “the ten steps to Success” : “the ten steps to Success” Unfortunately the way to success often has pitfalls … keep your eyes open … persist Remember “success or failure is often found in the details” step #1 : step #1 Establish a Vision - Draw a picture … based on the objectives/vision of the organization Understand the business model you are in Access to Care - Cost Reduction - Market Access Clearly state how objectives will be met Utilization - Utilization - Utilization “vision without action is hallucination” step #2 : step #2 Build a long Term Financial plan Establish short and long term financial goals The program should self-sustain itself under those goals Define the measurements Grants are “seed capital” not revenue step #3 : step #3 Create a convenient and familiar working environment Send site - an exam room with all the familiar tools supplies and fixtures - very good lighting Receive site - quiet and close to the consultant’s work space with the familiar tools & references Keep technology in the background - make it functional not “impressive!!” Choose proven tools that work - a “standard” set step #4 : step #4 Mainstream Telemedicine into standard care processes and protocols Make the process as similar as possible to non-telemedicine The greater the change from familiar process the higher the likely of non-acceptance and failure Utilization is achieved only if part of standard process step #5 : step #5 Plan and Assure Effective Training “Formal” training - agendas, handouts, sign in/out Use familiar process / protocol Use equipment that is easy to use and dependable Deliver training close to when actual use begins “Hands on” then on the job (OTJ) “Layers” - before, after and into the future Have fun! - let people play with it - overcome fears step #6 : step #6 Budget for and choose the right people Full time Coordinator/Support Person Responsible for day to day operations - scheduling - hand holding - making sure everything and everyone is working well Effective Leader/Cheerleader Responsible for leadership - flying cover for the troops - management/marketing/communications Local site champions - agents of change step #7 : step #7 Have a Project Plan Understand the “critical path” Detail responsibilities resources, logistics & timing Set reasonable milestones - measure them Set expectations - Prevent Surprises Keep management clear and simple A well understood implementation, training and support process step #8 : step #8 Horizontal vs. Vertical Implementation Balance and Focus Do not give too many people too little capability or a few people too much capability Start with reasonably few sites - give each basic but varied clinical and communications capability Show the initial site can be effective - work out the bugs - roll out a replicated model that works Add capability in layers step #9 : step #9 Marketing is Critical Know what other groups want and need - answer their wants and needs Understand why others resist - address the resistance Claim success - give credit freely - tell what is coming next - make all surprises pleasant Make it part of your plan … not an after-thought Market to Management - Supporters - Opponents step #10 : step #10 Publish or Perish?
