Along with Large-scale Scrum (LeSS), Disciplined Agile Delivery (DAD), and Nexus, SAFe is another methodology for addressing issues that arise due to scaling beyond single and small numbers of teams. The SAFe approach can scale to large enterprises with teams of several thousand. SAFe promotes alignment, collaboration, and delivery across large numbers of Agile teams. It was developed by and for practitioners, by leveraging 3 schools of thought: 1. Agile Software Development 2. Lean Product Development 3. Systems Thinking This presentation is the third in a series of 4. It provides an overview of the SAFe management philosophy and deep dive into the Value Stream Level. Specific topics discussed include the SAFe Organizational Levels (Team, Program, Value Stream, Portfolio), Agile Release Train (ART), ART organizational structures, Value Stream Kanban, among other topics. This deck also includes numerous slide templates for you to use in your own business presentations.

4 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro Implementation of SAFe has resulted in dramatic increases in employee engagement improved economics and more productive fulfilling workplaces. Reported benefits include: 20-25 increase in productivity 30-75 faster speed to market 50+ defect reduction The Scaled Agile Framework SAFe is a methodology to help organizations scale Lean and Agile practices Scaled Agile Framework SAFe – Overview SAFe has been adopted by organizations of all sizes and industries including both public and private sector organizations. The Scaled Agile Framework SAFe is a knowledge base of organization and workflow patterns authored and made freely available by Scaled Agile. SAFe is developed to help enterprises in scaling Lean and Agile practices. SAFe synchronizes alignment collaboration and delivery for large numbers of Agile teams for both software and systems development. SAFe can be applied to teams of under 100 practitioners to much large teams of several thousand. SAFe was developed in the field— based on thought leadership and experience helping clients address their most difficult scaling problems. SAFe leverages 3 bodies of knowledge: Agile Software Development Lean Product Development Systems Thinking 1 2 3 The content on this page has been partially hidden. 6 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro The SAFe framework is depicted by the “Big Picture” diagram—there are 2 versions of the “Big Picture” a 3-level and a 4-level view SAFe – “Big Picture” Visuals An interactive version of the “Big Picture” can be found on the official website: www.scaledagileframework.com. The SAFe framework can be captured by a detailed visual known as the “Big Picture.” There are 2 versions of the “Big Picture”—a 3-level view and a 4-level views. This version is better suited for solutions that require a modest number of Agile teams. It is also better suited for smaller systems products and services that are largely independent of one another. The 3 levels are: – Portfolio Level – Program Level – Team Level 4-LEVEL VIEW This version is best suited for those organizations looking to large integrated solutions which require hundreds of more practitioners to build and maintain. The 4 levels are: – Portfolio Level – Value Stream Level – Program Level – Team Level 3-LEVEL VIEW The content on this page has been partially hidden. 9 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro Now let’s explain in further detail the purpose and characterizations of these levels beginning with the Team and Program levels SAFe Organizational Levels 1 of 2 By successfully implementing SAFe within our organization we can expect a 20-50 increase in productivity. SAFe can configured to 3 or 4 organizational levels depending on the “Big Picture” version in addition to a Foundation layer. Program Level Team Level SAFe teams are then organized into a virtual program structure known as the Agile Release Train ART. Each ART is a long-lived self-organization team of Agile teams and other stakeholders to plan commit executive inspect and adapt together. – The number of teams typically range from 5-12. ARTs are organized around the organization’s significant Value Streams. The ART aligns teams to a common mission provide architectural and user experience guidance facilitate flow and provide continuous objective evidence of progress. Each SAFe team is responsible for defining building and testing stories—i.e. small pieces of new functionality—from their backlog. Teams deliver value in sprints which are series of fixed-length iterations. The teams use a common iteration cadence to synchronize their work with other teams. This approach allows all teams to iterate to simultaneously. Teams employ Scrum or Kanban methods. These methods are complimented by built-in quality practices. 10 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro The Value Stream and Portfolio levels sit above—in addition there is a Foundation layer which supports the entire organization SAFe Organizational Levels 2 of 2 Many software quality practices are based on eXtreme Programming whereas hardware system quality practices are often based on Lean product development. Portfolio Level Value Stream Level This level organizes and funds a set of Value Streams. The Value Streams realize a set of solutions which enable our organization to achieve our strategic mission. This level provides solution development finding through Lean-Agile budgeting any requisite governance and coordination of larger development initiatives which affect multiple Value Streams. This optional level which only exists for the 4-level version supports the development of large and complex solutions. These are solutions that require multiple synchronized ARTs in addition to stronger focus on solution intent and solution context. Suppliers and additional stakeholders contribute to the Value Stream level. The ARTs are informed of the Value Stream objectives and mission by Pre- and Post- Program Increment PI Planning. Foundation Layer The Foundational layer contains additional elements that support development: – Lean-Agile Leaders – Core Values – Lean-Agile Mindset – Practice Communities – Principles This presentation will focuses on the Value Stream Level. 12 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro The Value Stream Level sets about the Program Team Level Value Stream Level – Overview The Value Stream level is optional in SAFe where its usage is dependent on the size and complexity of the organization. Sitting between the Program Team level and Portfolio level is the Value Stream level. This level is for larger enterprises that face the largest systems challenges. Value Stream should be used by enterprises building large-scale multi-disciplinary software and cyber-physical and high-assurance systems. 13 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro The core components of the Value Stream are the Economic Framework Solution Intent Context Capabilities Kanban and Suppliers Value Stream Level – Key Elements A Kanban board is used to visualize workflow measure effectiveness and identify opportunities for improvement. There are 6 key elements that comprise the SAFe Value Stream Level. The Economic Framework provides the financial rules for Value Stream decision making. The Solution Intent communicates the current state and future state of the system. Solution Context provides information on how the solution fits within the deployment environment. Capabilities capture the larger behaviors of the solution. The Value Stream Kanban is leveraged to develop and manage the Capabilities. Suppliers add value and are integral to the Value Stream. Value Streams enable cadence and synchronization of multiple ARTs and Suppliers via pre- and post-PI planning meetings solution demos and various workshops. 1 2 3 4 5 6 The content on this page has been partially hidden. 14 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro A critical component to the Value Stream level is the Value Stream Kanban system Value Stream Level – Value Stream Kanban ARTs are organized for the specific purpose of working across boundaries in order to accelerate solution delivery. The Value Stream Kanban increases the visibility and flow of work. It also establishes a connection between the Portfolio level and Program level Kanban systems. Once the flow of value is understood we can begin to consider how to organize ARTs to build the solution. The Value Stream Kanban consists of 2 core sections Value Stream Section 1 This section analyze and approves Value Stream epics. It also splits them into Capabilities which will be further analyzed and implemented in the “downstream” Capabilities section. Capabilities Section 2 This section supports readiness prioritization and implementation of Capabilities. Capabilities can either originate locally within this level or from the upstream Portfolio Kanban. The content on this page has been partially hidden. 15 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro At the Value Stream level we have 3 possible organizational structures for how ARTs are deployed Value Stream Level – ARTs Effective ARTs consist typically of somewhere between 50-125 people. There are 3 possible Value Stream to ART organizational structures depending on the size of the Value Stream. Multiple smaller Value Streams can be realized by a single ART Product 1 Product 2 AGILE RELEASE TRAIN Some Value Streams fit well within the limit and can be realized by a single ART System AGILE RELEASE TRAIN Larger Value Streams require multiple ARTs Large solution AGILE RELEASE TRAIN AGILE RELEASE TRAIN The content on this page has been partially hidden. There are several approaches to dividing a larger Value Stream into multiple ARTs. Solution Capabilities of feature areas This is generally preferred as it is already optimized for value flow and delivery speed.
