Along with Large-scale Scrum (LeSS), Disciplined Agile Delivery (DAD), and Nexus, SAFe is another methodology for addressing issues that arise due to scaling beyond single and small numbers of teams. The SAFe approach can scale to large enterprises with teams of several thousand. SAFe promotes alignment, collaboration, and delivery across large numbers of Agile teams. It was developed by and for practitioners, by leveraging 3 schools of thought: 1. Agile Software Development 2. Lean Product Development 3. Systems Thinking This presentation is the first in a series of 4. It provides an overview of the SAFe management philosophy. Specific topics discussed include the SAFe Organizational Levels (Team, Program, Value Stream, Portfolio), SAFe Core Values, the Lean-Agile Mindset, SAFe Lean-Agile Principles, Principles of SAFe Leadership, SAFe 1-2-3 Implementation approach, among other topics. 9 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro Now let’s explain in further detail the purpose and characterizations of these levels beginning with the Team and Program levels SAFe Organizational Levels 1 of 2 Many software quality practices are based on eXtreme Programming whereas hardware system quality practices are often based on Lean product development. SAFe can configured to 3 or 4 organizational levels depending on the “Big Picture” version in addition to a Foundation layer. Program Level Team Level SAFe teams are then organized into a virtual program structure known as the Agile Release Train ART. Each ART is a long-lived self-organization team of Agile teams and other stakeholders to plan commit executive inspect and adapt together. – The number of teams typically range from 5-12. ARTs are organized around the organization’s significant Value Streams. The ART aligns teams to a common mission provide architectural and user experience guidance facilitate flow and provide continuous objective evidence of progress. Each SAFe team is responsible for defining building and testing stories—i.e. small pieces of new functionality—from their backlog. Teams deliver value in sprints which are series of fixed-length iterations. The teams use a common iteration cadence to synchronize their work with other teams. This approach allows all teams to iterate to simultaneously. Teams employ Scrum or Kanban methods. These methods are complimented by built-in quality practices. 10 This document is an exclusive document available to FlevyPro members - http://flevy.com/pro The Value Stream and Portfolio levels sit above—in addition there is a Foundation layer which supports the entire organization SAFe Organizational Levels 2 of 2 By successfully implementing SAFe within our organization we can expect a 20- 50 increase in productivity. Portfolio Level Value Stream Level This level organizes and funds a set of Value Streams. The Value Streams realize a set of solutions which enable our organization to achieve our strategic mission. This level provides solution development finding through Lean-Agile budgeting any requisite governance and coordination of larger development initiatives which affect multiple Value Streams. This optional level which only exists for the 4-level version supports the development of large and complex solutions. These are solutions that require multiple synchronized ARTs in addition to stronger focus on solution intent and solution context. Suppliers and additional stakeholders contribute to the Value Stream level. The ARTs are informed of the Value Stream objectives and mission by Pre- and Post-Program Increment PI Planning. Leaders must collaboratively build a plan understand and manage the Change process and quick address and solve problems that arise. Leaders need to have knowledge of Change Management and take a systems view for implementation the Business Transformation. We must create an environment that promotes continuous learning and fosters both formal and informal groups for learning and improvement. Our organization needs to strive to learn and understand new developments in Lean Agile and other contemporary management philosophies. Leaders should encourage team embers to build relationships with customers and suppliers. Lifelong Learning A leader must not focus on becoming the subject matter expert or coordinator of tasks. Instead leaders should focus on developing other people’s knowledge and skills. We should create a team that is jointly responsible for success and likewise a culture that supports this level of collaboration. We must learn to solve problems together in a way that develops people’s capabilities and increases their employee engagement. People Development Inspirational Mission and Vision Leadership should provide an inspirational mission and vision. We should eliminate any demotivating rules policies and procedures. We should build Agile teams and ARTs organized around Value. We should create a safe failure-tolerant environment for learning growth and mutual influence. For each Value Stream we should create an Economic Framework and teach it to everyone. First we must establish a Decision Making framework. Leadership has the responsibility for making strategic decisions. These decisions tend to be infrequent long lasting and have significant economies of scale. All other decisions should be decentralized. Decentralized Decision Making Leaders need to recognize the important of knowledge workers and find ways to unlock their intrinsic motivation. We must move from a compensation structure to reward individuals to one that rewards teams. We should eliminate any and all management processes that cause internal competition. Train Lean-Agile Change Agents Train Executives Managers and Leaders Train Teams and Launch ARTs 1 2 3 Scaled Agile Inc. SAI provides a course to rain these people called Implementing SAFe 4.0 which also has SAFe Program Consultant SPC Certification. Our first step is to train implementers and Lean-Agile Change agents. To do this must leverage internal and external Change agents leaders mentors and coaches. These people need to be skilled in teaching and delivering SAFe. SAI provides a Leading SAFe with SA Certification course designed for executives managers and leaders. It is critical for leaders to be trained so they can understand how and why things work under the SAFe methodology. Leaders also help their teams and the broader organization succeed by exhibiting the new Lean-Agile values and behaviors. SAI provides an Agile Release Train Quickstart 1-week training program. This program organizes 50-125 team members into Agile teams training them concurrently in the principles of Lean Agile and SAFe. ART is the primary value delivery mechanism in the organization.
